Model Commoditization Will Shift Value to Change Management
As model capability spreads, the scarcest asset becomes an organization's ability to change workflows, roles, incentives, and governance quickly.
The frontier model race remains important, but many buyers now have access to capable systems from multiple providers. That makes the implementation layer more valuable, not less.
The hardest AI work is organizational: deciding which workflows change, which roles evolve, which approvals disappear, which data becomes accessible, and which metrics prove value.
This shift will reshape consulting, software, training, and internal transformation teams. Generic AI enablement will lose value. Workflow-specific operating redesign will gain value.
The market will also punish shallow pilots. Leaders will ask not whether a tool can draft a document, but whether the document should exist, who reviews it, and what decision it supports.
